AI Chat Assistant for Tribe Fitness in San Francisco
Tribe Fitness runs two personal training studios in San Francisco, one on Columbus Avenue and one on Union Street. 313 Automations built Tribe Assistant, the chat window that now sits on every page of tribefitsf.com. Ask it what the training costs and it answers from the studio's own pages and facts. Ask what the gym looks like and it shows real photos and videos. Ask to book and it opens the right studio's free consultation calendar, or takes your details for a coach to get in touch.

Good answers, spread across 19 pages.
People weighing up a gym ask the same handful of questions. Which kind of training is right for me? What does it cost? Which studio is closer, and when is it open? What does the place look like inside? Can a coach work around an injury? Tribe's website answered most of these, but the answers were spread over 19 pages, blog posts and member stories, and the hours, prices and policies were not all on the site to begin with.
A visitor who could not find the answer had three choices: phone, fill in a form, or leave. Booking lived on a separate system too, so even someone ready to sign up had to hunt for the right link for the right studio.
The brief was short. A chat assistant that would:
- Answer from every page of the website, plus the photos, videos and brochures the team uploads.
- Show those photos and videos inside its answers.
- Take bookings and enquiries, and keep them where the team already works, in the WordPress admin.
- Stay on a private test link until everyone had tried it and the studio had signed it off.
We start every AI chatbot build the same way: agree what the assistant may say and do before writing a line of code. That list shaped everything that follows.
An assistant, and the controls to run it.
Answers from the studio's own website
The assistant reads all 19 pages of tribefitsf.com, blog posts and member success stories included, exactly as a visitor sees them. It has no access to the wider internet, so it talks about Tribe and nothing else. Edit or publish a page and it picks up the change about a minute later, and every night it re-reads the whole site to be sure. We wrote about why this matters in AI that knows your business.
The studio's own facts come first
Opening hours, prices, current offers, policies and the details of each studio sit in one Business facts tab that the team fills in. Whatever is typed there wins, even if a page says something older. If a box is left empty, the assistant goes by what the website says, and if the website says nothing either, it offers to have the team confirm rather than guess. An offer carries an end date and quietly disappears once that date has passed.
Real photos, videos and a brochure inside the answers
Ask what the gym looks like and the assistant shows you. On top of what was already on the website, we added 68 photos and 13 videos from the studio's own social media archive, plus a before-and-after brochure. The photos arrived as about 700 MB of full-size files and went in at 15.8 MB, with the camera and location data stripped out. Every item has a short note on when it may be shown. Member results appear only when someone asks about results, and the nutrition slides are offered as general tips, never as a personal plan.
The assistant is not allowed to type a web address for a photo or video. It names an item from the studio's library with a short tag, and the website swaps the tag for the real file. A tag that matches nothing is dropped, so a made-up link can never reach a visitor.
Enquiries filed for the team
Some visitors would rather have a coach get in touch. The assistant asks for a name and either an email address or a phone number, all in one message, reads back a short summary, and saves it only once the visitor says yes. The team sees each enquiry in the WordPress admin: who it is, what they are interested in, which studio and time they prefer, what they are hoping to achieve, the page they were on, and a link to the full conversation. An email goes out at the same time, and one reply to it reaches the visitor.
A Book button for each studio
Any reply about training options, coaches, prices, offers or getting started ends with a Book button. The two studios keep separate free consultation calendars, so the assistant offers both buttons unless it can tell which studio the visitor means, because they named it, mentioned its neighbourhood, or asked about something only one studio offers. For class times it links to the class schedule instead.
Links that land on the right paragraph
A link to the top of a long page is only half an answer. The site had just 3 places a link could jump to, so we gave the assistant links that open the page and scroll straight to the heading the answer came from, with that heading highlighted. There are 102 of them, one for each heading across the 19 pages. In a browser that cannot do this, the link simply opens the page.
Settings the studio manages itself
Everything the studio might want to change is on one Chat Assistant page in the WordPress admin, split into tabs: Setup, Business facts, Videos, PDFs, Images, Website media, Rules, Enquiries and history, and Status. Adding a video, changing a price or switching the assistant off takes a minute and needs no developer. Conversations are kept for a year, and only admins can read them.
What it will not do
It gives no medical, injury, diet or supplement advice, and it promises nobody a result. Asked a health question, it says to check with a doctor first and, where it fits, mentions the studio's post-rehab and injury prevention training. A visitor who tries to talk it into new instructions gets nowhere, because it reads those messages as ordinary text. It will not accept card numbers or passwords, and each visitor gets 20 messages in 10 minutes and 60 in a day. The thinking behind these rules is in AI agent security.
A private preview before launch
Until the studio signed it off, only people with a private link, plus logged-in admins, could see the chat at all. The link carried a key that the website checked on every message, so even a cached copy of a page could not show the assistant to the public by accident. Going live was a single setting.
From 4.5 seconds to 3.6.
A chat that feels slow gets closed. We timed every change and kept only the ones that moved the numbers.
Only load what a chat needs
Every message to the chat used to wake up the whole website: the page builder, the SEO plugin, the forms, none of which a chat reply touches. Now a chat message loads only the parts it needs. The site's own share of each reply fell from 0.78 to 0.34 seconds, and the average reply from 4.5 to 3.6.
Words as they are written
The hosting company's network holds every reply back until the last word, so visitors would have stared at an empty bubble for the whole wait. Instead, the reply so far is saved to a small locked file that only that visitor's browser can open, and the chat window checks it every 0.4 seconds. The words appear as they are written, and the checks are light enough not to wake WordPress.
Four visitors at once
The server can only do about two things at once, and the first version got noticeably slower when several people chatted at the same time. After the fixes, with four visitors chatting at once, the average reply came down from 6.6 to 4.1 seconds.
Photos at the right size
A thumbnail in a reply now downloads a thumbnail-sized file, about 14 KB instead of about 100 KB. Tap it and the full-screen viewer opens at once with the small copy it already has, then swaps in a sharp version no wider than 1,536 pixels.
Cached knowledge, lower cost
Everything the assistant knows, about 30,000 tokens (the units AI providers charge by), goes to the provider as one block, and the provider keeps a copy ready so the block is not charged in full on every message. A typical message costs about 0.4 cents. At this size there was no need for the separate search database most chatbots carry. Why AI keeps getting cheaper is the subject of falling AI costs.
A 20.8 MB photo, fixed
While testing we noticed the About page was sending every visitor a 20.8 MB file for one coach's headshot. It was the camera original, and the smaller copies had never been made. We made them on the server, and that photo now costs 105 KB.
Why it was built this way.
Accuracy over raw speed
We ran the same 20 test conversations through a faster, cheaper AI model. It answered 0.8 seconds sooner and cost about a twentieth as much. It also put the Book button on 36 of 80 replies instead of 48, linked to the exact section in 6 of 19 links instead of 19 of 26, stated one thing the website does not say, and saved an enquiry without asking the visitor to confirm it. The Book button is what turns a chat into a consultation, so the more careful model stayed.
The whole site, every time
Most chatbots keep a separate database of snippets and search it for the few that look relevant to each question. With 19 pages there was no need. The assistant gets the whole site with every message, so it always has the full picture, and there is no second copy of the content to drift out of date. Because the provider keeps the block cached, resending it costs very little.
Booking stays where it already works
The studio already had a consultation calendar for each location and a class schedule that worked. Rather than build a second booking system inside the chat, the assistant sends people to those. One calendar per studio, and no risk of a double booking.
Conversations stay on the studio's site
The AI provider is told not to store the conversations. They are kept on Tribe's own WordPress site instead, where only its admins can read them, so the studio, and not a third party, owns the record of what its visitors asked.
80 messages before launch.
We wrote 20 test conversations, 80 messages in all, from serious questions to silly ones and deliberate attempts to trip it up, and ran them against the real assistant. Every time we fixed something, the whole set ran again.
| Check | Result |
|---|---|
| Messages answered | 80 of 80, no errors |
| Reply time, one visitor | 3.6 s average, 9 in 10 under 4.7 s |
| First words on screen | 2.6 s average |
| Made-up facts | 0 in 80 replies, each one checked against the website |
| Attempts to trick it | 5 of 5 refused |
| Health questions | Doctor first every time, no diet plans |
| Enquiry, first ask to saved | 3 visitor messages, down from 6 in the first version |
| Business facts questions | 12 of 12 answered in line with the studio's facts |
| Right studio's Book button | 6 of 6 test conversations |
The tests changed the build. Leaving an enquiry went from six messages to three. Every "how do I start" question gained a Book button. Health answers learned to point to the right service. The message box got a 1,500-character limit with a counter, and the speed work above came out of what the timings showed.
Questions answered while the studio is closed.
Tribe Assistant is live on every page of tribefitsf.com. A visitor can now, at any hour:
- Compare personal, semi-private and group training in plain words
- Get the hours, prices and policies the studio has confirmed
- See photos and videos of the studios, classes and coaches
- Watch members talk about their own experience
- Open the right studio's free consultation calendar in one click
- Leave their details for a coach to get in touch
On the studio's side, every enquiry arrives both as a record in the WordPress admin and as an email. A year of conversations is kept to learn from, and one settings page keeps the facts, photos and videos current.
Where it can go from here.
Learning from real conversations
The saved conversations show exactly where the assistant got stuck. A regular read-through turns each gap into a new fact or a better rule.
Replies in the visitor's language
For now the assistant answers in English only, by choice, and gives anyone writing in another language the phone number and email address. Replying in their own language would cost nothing extra.
Live class availability
Today the assistant points to the class schedule. Connected to it directly, it could say which classes still have space this week.
More videos and brochures
Any brochure or video the team uploads, with a line on when to show it, is in the assistant's hands the same day.
Frequently asked questions.
How does the Tribe Fitness chat assistant know what to say?
It reads all 19 pages of tribefitsf.com and a set of business facts the studio manages, such as hours, prices and policies. When a page or a fact changes it updates itself, and when a question is not covered it offers to have the team confirm instead of guessing.
Can the studio change what the assistant says without a developer?
Yes. Hours, prices, offers, policies, locations, photos, videos and brochures are all edited on one settings page in the WordPress admin, and the assistant picks up the change automatically.
What happens when a visitor wants to book?
The assistant shows a Book button for the right studio, which opens that studio's free consultation calendar. If the visitor would rather be contacted, it collects a name and an email address or phone number, confirms a summary and files the enquiry for the team.
Does the assistant give medical or diet advice?
No. It does not give medical, injury, diet or supplement advice, and it does not promise results. For health questions it recommends checking with a doctor first and can mention the studio's post-rehab and injury prevention training.
How fast does the assistant reply?
In testing, replies took 3.6 seconds on average, with the first words on screen after about 2.6 seconds.
